Minimum order quantity is the smallest order a supplier will accept under a stated set of assumptions. It may be measured in units, cartons, production batches, material lots, or total order value. MOQ is usually driven by setup cost, material purchasing, packaging, process yield, or administrative effort.
Calculate the real cost of an MOQ
A low unit price can still create an expensive decision if most of the order sits in inventory. Model purchase value, freight, duties, inspection, storage, financing, obsolescence, shrinkage, and the margin lost if the product must be discounted.
- Estimate months of supply using a conservative sales forecast.
- Stress-test slower demand, defect allowance, and a delayed replenishment.
- Include custom packaging and unused raw material commitments.
Ways to negotiate a lower minimum
A supplier is more likely to reduce MOQ when the underlying cost is addressed rather than simply challenged.
- Use a standard material, color, size, component, or packaging format.
- Pay a transparent setup or small-batch surcharge.
- Place one material commitment with scheduled releases, if you can safely own the inventory.
- Combine variants that share materials or production setup.
- Start with samples or a paid pilot and agree the volume path if it succeeds.
When not to accept the minimum
Walk away when the order exceeds validated demand, the product is not fully approved, compliance is unresolved, storage conditions are uncertain, or the supplier has not yet demonstrated repeatable quality. A higher unit price from a stocked source may be cheaper than excess inventory.
