How to Compare Supplier Quotes Beyond Unit Price

Normalize supplier quotations by specification, quantity, freight terms, lead time, payment, quality, and landed cost before selecting an offer.

Supplier quotes often look comparable while describing different deals. One may exclude packaging, testing, inland freight, tooling, or export charges; another may use a different material or delivery term. Normalize the commercial basis before ranking prices.

Create a compliance comparison first

Check the technical offer before calculating savings. A cheaper quote that does not meet the requirement is an alternative proposal, not the low bid.

  • Specification revision and every stated deviation.
  • Material grade, component brands, tolerances, finish, testing, and certifications.
  • Sample status and whether production will match the approved sample.
  • Packaging, labeling, documentation, warranty, and defect remedy.

Normalize total cost and cash timing

Convert quotes to the same currency and Incoterms basis, then add every buyer-side cost required to reach the destination. Keep estimates visible rather than burying them in one unexplained number.

  • Unit cost at the same quantity and included accessories.
  • Tooling, setup, samples, inspection, testing, packaging, and document fees.
  • Origin charges, freight, insurance, customs, duties, taxes, brokerage, and final delivery.
  • Deposit, balance trigger, credit period, currency exposure, and quote validity.

Score execution risk

Price differences can disappear after one late shipment or rejected batch. Add weighted scores for lead-time credibility, capacity, communication, quality controls, business verification, continuity, and past performance.

  • Document the reason for the award and any risks accepted.
  • Use a pilot order or milestone approval when evidence is limited.
  • Preserve the final quote, clarifications, specification, and accepted exceptions with the order record.

What is the best way to compare quotes with different Incoterms?

Choose one delivery point and calculate each option to that point, adding costs and responsibilities not included by the seller. Ask a freight forwarder or customs professional for current estimates where needed.
